Why your photos won't open

Since iOS 11, iPhones have saved photos as HEIC rather than JPEG. It is a genuinely better format — roughly half the file size at the same visual quality — but support outside Apple's ecosystem is still patchy. Windows needs a codec from the Microsoft Store, many Android phones cannot display them, and a great deal of web software simply rejects the upload.

So a photo that looks fine on the phone that took it arrives as a file the recipient cannot open. Converting to JPEG solves it permanently, because JPEG works everywhere and always has.

How to stop it happening again

On the iPhone: Settings → Camera → Formats → Most Compatible. New photos are saved as JPEG from then on. Existing ones stay HEIC.

There is also Settings → Photos → Transfer to Mac or PC → Automatic, which converts on the way out when you plug into a computer. It does not apply to AirDrop, email or messaging apps, which is why files keep arriving as HEIC anyway.

What happens to your photo

The file is decoded on the server — HEIC decoding is not something browsers can do — and both the upload and the result are deleted the moment the download finishes. Nothing is stored, logged, or looked at. If that is still more than you want to trust for a particular photo, the honest answer is to convert it locally: macOS Preview exports JPEG directly, and on Windows the free IrfanView does it offline.

Live Photos and bursts

A Live Photo is a HEIC containing several frames alongside a short video. A burst is a HEIC with many images in it. This converts the primary image — the one the phone shows you — which is what people almost always mean. The extra frames are discarded rather than returned as a confusing pile of files.

Quality, honestly

HEIC uses a more efficient compression than JPEG, so a converted file is usually larger than the original even at identical visual quality. That is expected, not a fault. Converting also involves one decode and one re-encode, so it is not lossless — at quality 92 the difference is invisible without pixel-peeping, but it is not nothing. If you need the original data preserved exactly, keep the HEIC as well.
